Baltic Petroleum, one of the leading gas station operators in Lithuania, has chosen LEAFIO AI RETAIL PLATFORM to optimize the inventory and merchandising operations of its convenience stores.

Running a chain of 84 petrol stations in Lithuania, Baltic Petroleum managers faced the need to unify approaches to stock replenishment and planogram creation. They searched for in-depth, solid analytical tools for making informed managerial decisions.

Previously order generation in the Baltic Petroleum store chain was decentralized. Gas station managers formed supplier orders for their stores based on their experience and instinct. The desire to secure by ordering more goods and the human factor led to overstocking and write-offs. 

Adhering to the classic management approach, the company traditionally paid more attention to sales and margin analysis. As the business evolved, the management concluded that analysis of inventory levels, lost sales, availability, and other inventory management KPIs could provide a complete picture for operational and strategic decision-making. There was also a need to standardize planograms, quickly analyze their effectiveness, and implement unified control methods.

The project is being implemented in three phases. The partner teams have already completed the fundamental first stage - analysis of business processes and setup of automatic data exchange. The current second stage includes training key users on how to work with the LEAFIO system and connecting a pilot group of products to the auto order. Ahead of that is scaling up to the entire assortment and chain and training employees in the analytical block.
