Reasons for Implementing LEAFIO Rinkai TMS

Before adopting LEAFIO Rinkai TMS, Loostdorf faced several key logistics challenges that limited operational efficiency and impacted service quality.

1. Lengthy and Labor-Intensive Route Planning

Route planning required significant manual effort from the logistics team. The process was time-consuming and lacked flexibility, making it difficult to quickly adjust routes in response to order changes or shifting delivery conditions.

2. High Dependence on Human Expertise

The quality of planning depended heavily on the qualifications and experience of individual employees. This reliance introduced the risk of human error, resulting in inconsistencies and undermining the stability and predictability of delivery performance.

3. Lack of Real-Time Route Monitoring

Without real-time visibility, the company could only confirm delivery outcomes at the end of the day, when vehicles returned to the depot. This information gap prevented proactive management of delays or disruptions, often leading to late deliveries and decreased customer satisfaction.

Driving the Need for Change

Project Execution

Project Passport Preparation

The project passport was prepared by the implementation team, considering their recommendations and estimated timelines. This document then served as the foundation for clear planning and control over all implementation stages.

Accounting System Refinement

At this stage, the data in the accounting system was corrected and updated. For each delivery point, precise geocoordinates, time constraints, and cargo dimensions were entered. Without this data, the system’s full functionality could not be put into practice, and routing efficiency would be reduced. 

Editing and Adaptation

Simultaneously, logistics staff were trained to work with the new system. Drivers needed time to adjust to dynamic routes, as they previously operated on static routes where each driver was familiar with every delivery point. After the initial pilot days, TMS performance was evaluated based on plan-fact data analysis, resulting in necessary adjustments and additional information added for delivery points.

Project results

Optimized Route Planning

Thanks to the automated planning system, the time to create optimal routes was reduced threefold, now taking about 20 minutes. This improvement led to increased logistics staff efficiency and faster response to order changes and road conditions.

Fleet Distribution Optimization

By collecting and analyzing statistics on actual vehicle usage, the company rationalized fleet distribution. Special attention was given to peak loads, helping avoid overloading certain vehicles and ensuring more balanced and efficient fleet use.

Monitoring and KPI Evaluation

The company implemented a system to track and evaluate key performance indicators (KPIs) for the delivery fleet. This provided reliable data on delivery quality, vehicle utilization, adherence to deadlines, and other important metrics. The fully transparent indicators helped promptly identify issues, enhance staff accountability, and make informed management decisions.

The company reduced delivery costs per retail point by 21%, which was achieved through mileage reduction, better time planning, and resource allocation. Additionally, transportation costs per kilogram of product were lowered by 25% through optimized logistics processes.
