LEDO

LEDO is a growing supermarket chain in Germany with an assortment of over 20,000 SKUs. The company focuses on modern store formats and, during the LEAFIO Shelf Efficiency implementation, was preparing to open a new flagship supermarket in Munich.

Before LEAFIO AI

Merchandising at LEDO was largely guided by the team’s experience and daily practices. Product placement rules were often shared informally, such as “bigger items at the bottom, smaller on top” or “this is usually displayed here.”

While this approach allowed the stores to function, it created some difficulties. Fast-moving products occasionally disappeared from shelves without being noticed. Duplicate items were present in the assortment but hard to identify. Restocking also took more time because staff sometimes struggled to quickly locate products on shelves. Without a dedicated merchandising department or specialized software, it was challenging to maintain full consistency across stores.

Implementation process

The project unfolded in two main stages:

  1. Foundation and Piloting
  2. Preparation of product data and assortment matrices.
  3. Mobile app Shelf used to capture dimensions and images for up to 3,500 SKUs in one session.
  4. Development of first planograms for the pilot store.
  5. Scaling and Store Opening
  6. Comprehensive training of LEDO staff.
  7. Creation of planograms for a new Munich supermarket.
  8. Floor mapping, capacity calculation, and initial assortment definition based on historical sales.

The implementation involved three LEDO employees — the CEO, a Shelf system manager, and a store administrator — supported by the LEAFIO AI implementation team, which also advised during LEDO’s ERP and POS replacement project.

Reporting & Usage

Since the rollout, LEDO has relied on LEAFIO AI’s reporting tools to monitor both assortment quality and execution. The Nomenclature report ensures product dimensions and images are complete. The LFL report helps compare sales across periods. The report builder supports custom analysis, while compliance dashboards track planogram execution in stores.

Business Transformation

The project enabled LEDO to build an end-to-end merchandising process from scratch, from sales floor planning and planogram creation to store execution and performance monitoring. This created a standardized, data-driven approach that was previously missing.
