The Challenge: Disconnected Systems, Manual Processes
Before the partnership, Prime Supermarket's merchandising operations ran on processes that had not scaled with its current operations. Planograms are planned manually and implemented only at the point of set up by the central merchandising teams. Compliance with the planograms could not be effectively and efficiently monitored based on the mandated periodic store photo-submissions.
Out-of-stock detection depended on a manual checklist of around 500 items, flagged by three consecutive days of zero sales. Replenishment, shelf management, and assortment decisions ran on separate systems with no shared data between them. With 28 stores and SKU ranges of 7,000 to 12,000 per location, the gap between what the central team planned and what appeared on the shelf was structural, not incidental.

For Prime Supermarket, managing roughly 10,000 SKUs per store across 28 locations, the practical effect is fewer decision cycles, a shorter lag between planning and execution, and a reduction in the discrepancies that currently require manual reconciliation across systems.
The scale of impact is visible in comparable deployments: Grupo Camilo de Alimentos, a Brazilian grocery and wholesale chain managing over 15,000 SKUs, cut lost sales by 67% and reduced idle layout capital from 43.8% to 15.9% after deploying LEAFIO Inventory Optimization and Shelf Efficiency on the same integrated platform.
